How should you think about pricing and total cost?

Each family bills differently and hides a different second line. LMS platforms price per seat or per active learner; their hidden line is the content treadmill they must be fed from elsewhere. Video tools price per seat or per minute produced; the hidden line is the refresh cycle, every release ages the interface-showing library, multiplied by every language you localize into. Guidance layers price per monthly active user; the hidden line is the flows team maintaining walkthroughs against weekly releases. Live agents price on usage or outcomes; the number to hold them to is cost per trained user, someone observed performing the workflow unassisted, against what an instructor-led session costs and against the support tickets untrained users file.

Compare on the outcome unit, trained users, rather than the license line, and treat pricing transparency as a signal. Published pricing and a self-service pilot predict a deployment measured in days; quote-only usually predicts a quarter of implementation before the first learner is taught anything.

Which evaluation questions separate vendors fast?

Run every vendor through the same nine, in order. Can I try it self-service on my real product this week, and is pricing published? Does it see the learner's live screen, or point at pictures of it? Can learners practice in the product, supervised, or only consume content? Can it run session two of a plan, resuming a curriculum with the learner's history intact? What happens when my UI ships Friday, who maintains the training? Does it speak my customers' languages, and switch when a session mixes them? What record exists per learner, performed unassisted, performed with help, not yet, and can my team audit it? How does it connect to the LMS we keep for records and certificates? And does the same platform meet enterprise requirements (SSO, SLAs, SOC 2 Type II / ISO 27001) when we grow into them?

The verification question is the sharpest one in this category. Ask the vendor to show you what their record of a trained user looks like. If the answer is a completion percentage, you are looking at a content tool; if it is an observed-performance record per workflow, you are looking at a trainer.

What are the red flags?

Five, all quick to check. "AI training" that is AI-generated video, production speed is real, but the learner still consumes an artifact alone. Course assistants marketed as trainers, answering questions about a library is a quick hit, not a session; ask whether it can supervise an attempt. Demo-account-only delivery that never touches the learner's real configuration. Completion dashboards presented as competence, if the vendor's own metrics stop at rung two, so will yours. And no per-learner memory, a trainer that meets every learner as a stranger every time cannot run a curriculum, whatever its content library holds.

How do you run a pilot that settles it?

Pick one workflow where the competence gap visibly costs you, the one generating repeat tickets or stalling adoption. Define "performed unassisted" criteria with the people who do it best. Take two comparable cohorts of real customers: one learns through your current stack, one through the agent, same workflow, same week. Seven days later, measure who can perform it unassisted, then watch the downstream lines for a month: tickets on that workflow, feature adoption, time-in-task.
